La d\u00e9cision a \u00e9t\u00e9 prise dans un contexte de d\u00e9lai strict et d\u2019exigences locales n\u00e9cessitant flexibilit\u00e9, rapidit\u00e9 de d\u00e9ploiement et forte capacit\u00e9 d\u2019int\u00e9gration.<\/p>\n\n\n\n<p>L\u2019initiative n\u2019\u00e9tait pas motiv\u00e9e par une insatisfaction vis-\u00e0-vis de la solution existante, mais par la n\u00e9cessit\u00e9 d\u2019identifier une alternative p\u00e9renne, capable de soutenir \u00e0 la fois les op\u00e9rations courantes et les nouvelles orientations digitales aux niveaux local et r\u00e9gional.<\/p>\n\n\n\n<p>Subway France ne recherchait pas un simple outil. L\u2019entreprise avait besoin d\u2019un \u00e9cosyst\u00e8me int\u00e9gr\u00e9 et complet, capable de soutenir de mani\u00e8re fiable un r\u00e9seau national tout en permettant le d\u00e9veloppement de nouvelles exp\u00e9riences clients, notamment en mati\u00e8re de fid\u00e9lit\u00e9, d\u2019automatisation et de restaurants equity enti\u00e8rement digitalis\u00e9s.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Un processus de s\u00e9lection comp\u00e9titif : pilotes, solution existante et deux nouveaux concurrents<\/h2>\n\n\n\n<p>Afin de prendre la bonne d\u00e9cision, Subway France a \u00e9valu\u00e9 trois solutions en parall\u00e8le.<\/p>\n\n\n\n<p>Deux nouveaux concurrents, Breeze et un fournisseur fran\u00e7ais, ont chacun d\u00e9ploy\u00e9 trois restaurants pilotes. Parall\u00e8lement, la solution d\u00e9j\u00e0 utilis\u00e9e par Subway France a \u00e9galement \u00e9t\u00e9 analys\u00e9e dans le cadre du processus, sans n\u00e9cessiter de nouveaux tests pilotes.<\/p>\n\n\n\n<p>Ce mod\u00e8le a permis une comparaison en conditions r\u00e9elles d\u2019exploitation, en \u00e9valuant la stabilit\u00e9, la facilit\u00e9 d\u2019utilisation, la capacit\u00e9 de d\u00e9ploiement \u00e0 grande \u00e9chelle, l\u2019int\u00e9gration avec les syst\u00e8mes existants, ainsi que l\u2019alignement avec les standards de Subway LLC et les r\u00e9alit\u00e9s op\u00e9rationnelles locales.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Pourquoi Breeze a \u00e9t\u00e9 choisi<\/h2>\n\n\n\n<p>La solution Breeze a \u00e9t\u00e9 s\u00e9lectionn\u00e9e sur la base d\u2019une combinaison claire entre profondeur fonctionnelle, exp\u00e9rience utilisateur et capacit\u00e9 d\u2019ex\u00e9cution.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Un \u00e9quilibre optimal entre qualit\u00e9 et co\u00fbt<\/h2>\n\n\n\n<p>Breeze a propos\u00e9 des fonctionnalit\u00e9s de niveau enterprise sans la rigidit\u00e9 ni les co\u00fbts \u00e9lev\u00e9s g\u00e9n\u00e9ralement associ\u00e9s aux grandes plateformes internationales. Cela a rendu possible un d\u00e9ploiement \u00e0 grande \u00e9chelle financi\u00e8rement soutenable.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Le syst\u00e8me le plus complet et le plus avanc\u00e9<\/h2>\n\n\n\n<p>Compar\u00e9 aux autres options, Breeze a offert la couverture fonctionnelle la plus large, int\u00e9grant dans un seul \u00e9cosyst\u00e8me les op\u00e9rations, la prise de commande, les flux cuisine, la fid\u00e9lit\u00e9, le marketing automatis\u00e9, les donn\u00e9es et la gestion centralis\u00e9e. Cela a permis de r\u00e9duire significativement la d\u00e9pendance \u00e0 plusieurs fournisseurs.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Une expertise op\u00e9rationnelle \u00e9prouv\u00e9e<\/h2>\n\n\n\n<p>Au-del\u00e0 des fonctionnalit\u00e9s, Subway a appr\u00e9ci\u00e9 l\u2019exp\u00e9rience terrain de l\u2019\u00e9quipe Breeze dans des environnements de restauration complexes \u00e0 fort volume, permettant un alignement rapide et des d\u00e9cisions pragmatiques tout au long du d\u00e9ploiement.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Flexibilit\u00e9 et capacit\u00e9 d\u2019adaptation rapide<\/h2>\n\n\n\n<p>Les exigences ont \u00e9volu\u00e9 en permanence au cours du projet. Breeze a d\u00e9montr\u00e9 sa capacit\u00e9 \u00e0 livrer rapidement des personnalisations, de nouvelles int\u00e9grations et des ajustements de flux, m\u00eame pendant la phase active d\u2019impl\u00e9mentation.<\/p>\n\n\n\n<p>Ensemble, ces \u00e9l\u00e9ments ont positionn\u00e9 Breeze non seulement comme fournisseur de logiciel, mais comme un v\u00e9ritable partenaire d\u2019ex\u00e9cution dans une transition complexe et sous forte pression.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Une mise en \u0153uvre sous pression : migration de plus de 370 restaurants en moins de 6 mois<\/h2>\n\n\n\n<p>Apr\u00e8s la s\u00e9lection de Breeze, la phase la plus exigeante a imm\u00e9diatement commenc\u00e9 : l\u2019ex\u00e9cution.<\/p>\n\n\n\n<p>Au moment de la d\u00e9cision, Subway France disposait d\u2019environ huit mois pour finaliser le projet. Cependant, la phase la plus intense du d\u00e9ploiement s\u2019est concentr\u00e9e sur moins de six mois, couvrant plus de 370 restaurants en activit\u00e9 quotidienne.<\/p>\n\n\n\n<p>L\u2019impl\u00e9mentation a d\u00e9pass\u00e9 le cadre d\u2019un rollout classique. Plusieurs int\u00e9grations ont \u00e9t\u00e9 d\u00e9velopp\u00e9es en parall\u00e8le, notamment :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>int\u00e9gration avec le syst\u00e8me de fid\u00e9lit\u00e9 existant utilis\u00e9 temporairement<\/li>\n\n\n\n<li>int\u00e9gration avec les syst\u00e8mes de reporting centralis\u00e9s de Subway LLC<\/li>\n\n\n\n<li>int\u00e9gration avec les syst\u00e8mes de reporting de RexSubs, master franchise pour la France, le Benelux et la R\u00e9publique tch\u00e8que<\/li>\n\n\n\n<li>int\u00e9gration avec les syst\u00e8mes logistiques de STEF en France<\/li>\n\n\n\n<li>autres int\u00e9grations locales et op\u00e9rationnelles au fur et \u00e0 mesure des nouveaux besoins<\/li>\n<\/ul>\n\n\n\n<p>En parall\u00e8le, des personnalisations sp\u00e9cifiques \u00e0 Subway France ont \u00e9t\u00e9 r\u00e9alis\u00e9es, dans un contexte d\u2019\u00e9volution continue des syst\u00e8mes et processus.<\/p>\n\n\n\n<p>La migration n\u2019a pas suivi un mod\u00e8le \u00ab plug and play \u00bb. L\u2019impl\u00e9mentation et les int\u00e9grations ont \u00e9t\u00e9 d\u00e9velopp\u00e9es simultan\u00e9ment, sans interruption des op\u00e9rations quotidiennes.<\/p>\n\n\n\n<p>Pour simplifier l\u2019ex\u00e9cution \u00e0 grande \u00e9chelle, tout le mat\u00e9riel n\u00e9cessaire a \u00e9t\u00e9 exp\u00e9di\u00e9 depuis la Roumanie vers chaque restaurant, accompagn\u00e9 de kits complets, accessoires et supports vid\u00e9o explicatifs.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Des restaurants digitaux con\u00e7us pour le mod\u00e8le Subway \u00ab made to order \u00bb<\/h2>\n\n\n\n<p>Un moment cl\u00e9 du projet a \u00e9t\u00e9 le lancement des premiers restaurants equity enti\u00e8rement digitalis\u00e9s en France, bas\u00e9s sur des processus standardis\u00e9s et un contr\u00f4le centralis\u00e9. Le mod\u00e8le a \u00e9t\u00e9 d\u00e9ploy\u00e9 dans 12 \u00e9tablissements s\u00e9lectionn\u00e9s.<\/p>\n\n\n\n<p>Le principal d\u00e9fi r\u00e9sidait dans le mod\u00e8le op\u00e9rationnel propre \u00e0 Subway. Contrairement \u00e0 d\u2019autres concepts QSR avec menu pr\u00e9d\u00e9fini, Subway fonctionne sur le principe du \u00ab made to order \u00bb. Chaque sandwich est personnalis\u00e9 en temps r\u00e9el, de la s\u00e9lection du pain aux ingr\u00e9dients et sauces, n\u00e9cessitant un flux capable de g\u00e9rer un haut niveau de variabilit\u00e9.<\/p>\n\n\n\n<p>Les flux Breeze Kiosk et Kitchen Display ont \u00e9t\u00e9 optimis\u00e9s sp\u00e9cifiquement pour ce mod\u00e8le.<\/p>\n\n\n\n<p>Un workshop organis\u00e9 \u00e0 Toulouse a permis de d\u00e9finir le mod\u00e8le op\u00e9rationnel, en analysant le comportement r\u00e9el en production, le rythme des commandes et l\u2019organisation en cuisine.<\/p>\n\n\n\n<p>Les optimisations ont inclus :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>une interface Kiosk enti\u00e8rement repens\u00e9e<\/li>\n\n\n\n<li>un flux KDS align\u00e9 sur les \u00e9tapes r\u00e9elles de pr\u00e9paration<\/li>\n\n\n\n<li>l\u2019utilisation d\u2019imprimantes thermiques sp\u00e9ciales pour \u00e9tiquettes r\u00e9sistantes<\/li>\n<\/ul>\n\n\n\n<p>Dans un environnement enti\u00e8rement digital, o\u00f9 l\u2019interaction client\u2013employ\u00e9 est r\u00e9duite, l\u2019identification, l\u2019ordre et la pr\u00e9cision doivent \u00eatre garantis par le syst\u00e8me.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Des donn\u00e9es en temps r\u00e9el pour des d\u00e9cisions plus rapides<\/h2>\n\n\n\n<p>Un \u00e9l\u00e9ment cl\u00e9 du projet est la mise en \u0153uvre de la <strong>premi\u00e8re phase de Breeze AI Analytics<\/strong>, fournissant \u00e0 Subway France une vue consolid\u00e9e, quotidienne, de la performance op\u00e9rationnelle \u00e0 l\u2019\u00e9chelle du r\u00e9seau.<\/p>\n\n\n\n<p>La couche analytique propose des tableaux de bord structur\u00e9s et centralis\u00e9s, bas\u00e9s sur l\u2019agr\u00e9gation quotidienne des donn\u00e9es, am\u00e9liorant consid\u00e9rablement la visibilit\u00e9 par rapport \u00e0 l\u2019ancien syst\u00e8me de reporting fragment\u00e9.<\/p>\n\n\n\n<p>Gr\u00e2ce aux tableaux de bord centralis\u00e9s, les \u00e9quipes peuvent :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>comparer la performance de chaque restaurant avec les r\u00e9f\u00e9rences r\u00e9gionales ;<\/li>\n\n\n\n<li>analyser les r\u00e9sultats par rapport aux moyennes nationales ;<\/li>\n\n\n\n<li>visualiser des donn\u00e9es agr\u00e9g\u00e9es pour des groupes s\u00e9lectionn\u00e9s de restaurants ou \u00e0 l\u2019\u00e9chelle nationale.<\/li>\n<\/ul>\n\n\n\n<p>Cette transition d\u2019un reporting d\u00e9connect\u00e9 vers des tableaux de bord standardis\u00e9s et consolid\u00e9s quotidiennement permet un suivi plus coh\u00e9rent des performances, des comparaisons plus claires et une prise de d\u00e9cision op\u00e9rationnelle plus \u00e9clair\u00e9e \u00e0 travers l\u2019ensemble du r\u00e9seau.<\/p>\n\n\n\n<p>La prochaine phase de d\u00e9veloppement \u00e9tendra cette base vers le traitement des donn\u00e9es en temps r\u00e9el et des analyses avanc\u00e9es pilot\u00e9es par l\u2019intelligence artificielle.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">SUB LIKE ME : un programme de fid\u00e9lit\u00e9 centr\u00e9 sur le client<\/h2>\n\n\n\n<p>La transformation a \u00e9t\u00e9 compl\u00e9t\u00e9e par le lancement de SUB LIKE ME, le nouveau programme de fid\u00e9lit\u00e9 d\u00e9velopp\u00e9 via l\u2019application mobile Breeze.<\/p>\n\n\n\n<p>D\u00e8s les premiers mois, le programme a g\u00e9n\u00e9r\u00e9 jusqu\u2019\u00e0 10 % des transactions totales, tous canaux confondus.<\/p>\n\n\n\n<p>Structur\u00e9 en trois niveaux \u2014 SubFoodie, SubLover et SubMaster \u2014 il r\u00e9compense l\u2019engagement sur le long terme.
